Someone asks, "what does this spreadsheet say?" and the honest answer is usually buried in three hundred rows you do not have time to read line by line. You need a short, repeatable method for turning a messy sheet into one paragraph you would be comfortable saying out loud in a meeting.
Step 1: pick exactly one main number
Every spreadsheet has one number that matters most to whoever is asking. Revenue, total orders, average response time, number of signups. Resist the urge to summarize everything; pick the one number that answers the actual question being asked, and build the rest of your paragraph around it. If you are not sure which number that is, ask the person who wants the summary before you start.
Step 2: compare it to something
A number with nothing to compare it to is close to meaningless. "We had 412 orders" tells you almost nothing. "We had 412 orders, up from 360 last month" tells you the direction and the size of the change. The comparison can be the prior period, the same period last year, a target, or an average, whichever is available in your data. Calculate that one comparison, as a difference or a percentage, before you write anything else.
Step 3: name the biggest driver
- Group your main number by whatever category column you have (product, region, channel, rep).
- Find the one group that changed the most, in either direction, since your comparison period.
- That group is almost always the real reason the headline number moved. Name it specifically instead of describing the total in isolation.
"Orders were up 14%, driven mostly by the Northeast region" is a far more useful sentence than "orders were up 14%" on its own, and it takes one extra grouped total to produce.
Step 4: name the one exception worth flagging
Look back at the extremes you found earlier (the largest and smallest rows, or the group that moved opposite the overall trend). If one thing in the data does not fit the story you are about to tell, say so. "Everything was up except the Southwest region, which dropped 20%" is honest and useful. Leaving it out because it complicates a clean-sounding summary is how summaries stop being trusted.
Step 5: write the paragraph
With the four pieces above, the paragraph mostly writes itself: the main number, the comparison, the driver, and the exception, in that order. For example: "Orders were up 14% this month compared to last month, driven mostly by growth in the Northeast region. The one exception was the Southwest region, which dropped 20% and is worth a closer look." That is a complete, honest, checkable summary, and it took four small calculations to produce, not a dashboard.
In short: main number, comparison, driver, exception, one paragraph. Every number in that paragraph should trace back to a cell you can point to.
